How to choose a partner in India's most crowded agency market — and what it should actually cost.

Mumbai has more marketing agencies than any other city in India — the network giants in BKC and Lower Parel, hundreds of mid-size independents, and thousands of two-person studios and freelancer collectives. For a founder trying to choose one, the abundance is the problem. Every deck looks polished, every agency claims the same services, and the difference between a partner who compounds your brand and one who burns two quarters becomes visible only after you have signed.

This is the working version of how to choose, written from the other side of the table.

The Mumbai market, honestly described

Three tiers, and the right one depends on who you are.

The network agencies do serious work for serious budgets. If you are not spending several lakh a month before media, you will be staffed with the junior team and managed to a template. Founders routinely discover that the people in the pitch are not the people on the account.

The mid-size independents are where most of Mumbai's best brand work actually happens. Senior founders still close to the work, teams of ten to fifty, strong in a category or two. The risk here is capacity — good independents are usually full, and the ones that always have room often have room for a reason.

The freelancer collectives and micro-studios can be excellent value for narrow, well-defined scopes — a website, a shoot, a launch campaign. They are rarely the right structure for the ongoing, integrated work a growing brand needs, because integration is precisely what a loose collective cannot provide.

What actually predicts a good engagement

After years of watching founders hire and fire agencies, the predictive signals are consistent — and they are mostly not the ones in the pitch deck.

The team you meet is the team you get. Ask directly: who runs my account day to day, how senior are they, how many other accounts do they carry? In Mumbai the honest answer is often "an account executive two years out of college, carrying six brands." That answer at your budget from one agency may be a dedicated senior lead at the same budget from another.

Recent work in your category — or a credible reason why not. Category experience matters less than agencies claim and more than founders assume. An agency that has never sold anything premium will discount your brand to make numbers move. Look at the last twelve months of work, not the portfolio's greatest hits.

A point of view in the first meeting. Serious agencies disagree with you early. If the first conversation is all agreement and enthusiasm, you are being sold. If they push back on your brief, your positioning, or your budget allocation — with reasons — you are being partnered.

A measurement conversation that survives specifics. Ask how they will know the work is working in month three. Vague answers about engagement and reach mean the reporting will be vague too. The right answer connects activity to enquiries, bookings, or revenue, and is honest about what takes longer.

What it should cost

For a founder-led premium brand in Mumbai, serious retainers in 2026 typically run:

  • Social and content management: one to three lakh per month for strategy, content, and community, with production billed by shoot or bundled at the top of that range.
  • Integrated retainers — content, performance, influencer coordination, brand — three to eight lakh per month at the independents; meaningfully more at the networks.
  • Performance-only mandates: typically eight to fifteen percent of ad spend with a floor of fifty thousand to a lakh, and the honest shops will tell you performance without brand work plateaus.

Below these ranges, something is subsidising the price — usually seniority, usually invisibly. A two-person team at forty thousand a month is not a smaller version of the same service; it is a different service.

The questions that shorten the search

Six, asked in the first two meetings, will eliminate most of the wrong fits:

  1. Who exactly works on my account, and what else do they carry?
  2. Show me a brand you grew for two years or more — what changed and why?
  3. What is a brief you turned down, and why?
  4. What will you need from us for this to work?
  5. How do you use AI in production, and what do you refuse to automate?
  6. What does the first ninety days look like, week by week?

The last one matters most. Agencies that can describe a specific first quarter — immersion, positioning, content system, then amplification — have done this before. Agencies that jump straight to deliverable counts are selling output, not outcomes.

Shortlist three agencies, weight the mid-size independents unless your budget genuinely supports network staffing, and choose the team whose questions in the first meeting were sharpest. Questions reveal more than credentials: the agency that interrogates your margins, your repeat rate, and your positioning before proposing anything is the one thinking about your business rather than their scope.

And decide what kind of partner you are hiring. A vendor executes your plan; a partner builds one with you and argues when you are wrong. Both are legitimate. Mixing them up is where most agency relationships in this city break.
